## **Overview**

This guide helps you benchmark **guided demo** performance using Walnut Insights. You’ll learn **what to measure**, **how to compare fairly**, and **what to change** when performance is off.

- **Who this is for:** Enablement, Product Marketing, RevOps, Sales Ops, Customer Success, Demo Owners
- **What you’ll get:** A repeatable benchmarking framework, KPI priorities by asset type, and an optimization playbook
- **Key idea:** **Benchmarks change by funnel stage.** Top-of-funnel “good” does not look like late-stage “good.”

## **Quick Start: Benchmark in 10 Minutes**

1. **Start with purpose:** Confirm _why_ this demo exists (discovery, conversion, onboarding, expansion) and _what success should drive_ (explore, book, trial, adopt).
2. **Pick your benchmark lens:** Internal ROI (adoption), External ROI (engagement + intent), or Full-funnel influence (pipeline/ROI).
3. **Set a stable time window:** Last **14–30 days** (then sanity-check that session data has finalized and refreshed).
4. **Segment before you compare:** Internal vs External, Identified vs Anonymous, and Tags/Channels (use **Hide Bounced Sessions** when diagnosing mid/late-funnel behavior).
5. **Record your anchor KPIs:**
    - **Quality:** Completion + Bounce + **CTA Conversion\***
    - **Depth:** Median Time Spent
    - **Intent:** Completion or FAB Conversion (or other CTA metric)
    - **Coverage:** Identified vs Anonymous Sessions ratio
1. **Use the right tool to diagnose:** Start in **Insights Summary**, then use [**Guides Funnel**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RK3H3S88DZ0C99G0CN6VYC) (guided pacing), [**Screens Funnel**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RJ0PF361V2RJ0J89TRC10E) (navigation), and **Sessions/Journey** (high-intent patterns) to find the “why.”
2. **Choose one change:** Fix a single bottleneck (opener, pacing, gate placement, CTA placement/copy) and document what you changed.
3. **Re-measure:** Re-check the same segments and KPIs in **7–14 days** to confirm lift.

:::note

**\*CTA Precedence:**
If this guided demo includes a **FAB** or another explicit conversion CTA (e.g., _Book a Meeting_, _Start Trial_), benchmark **conversion rate first** and treat completion as a supporting signal.

## **Before You Benchmark (Critical Prerequisites)**

### **1) Start With the Demo’s Purpose**

Before looking at any metrics, start with the demo’s **intended purpose**. Benchmarks only make sense when evaluated against the goal the asset was designed to achieve.

- **Why was this demo deployed?** (Top-of-funnel awareness, mid-funnel education, late-stage validation, onboarding, expansion)
- **Who was it built for?** (New prospects, active opportunities, customers, internal teams)
- **What action should success drive?** (Continue exploring, request pricing, book a meeting, start a trial, adopt a feature)

A demo built for _discovery_ should optimize for reach and curiosity. A demo built for _conversion_ should optimize for action. A demo built for _enablement or adoption_ should optimize for completion and depth.

:::note[Benchmarking rule]

Never judge performance without first confirming the asset’s role in the funnel.

:::

---

### **2) When Is Insights Data “Final”?**

- **Session processing:** sessions finalize after a period of inactivity (so totals may change shortly after viewing).
- **Hourly refresh:** Insights refreshes periodically to update completion, views, and totals.
- **Integration sync lag:** CRM/MAP sync (e.g., Salesforce/HubSpot/Marketo) can take additional time as those platforms process events.

:::note[Pro tip]

Use Insights immediately for early trend signals, then benchmark once the session data has finalized and refreshed.

:::

---

### **3) Identification Coverage Determines Benchmark Quality**

Benchmarks are only as good as your identification coverage. If a large share of sessions are anonymous, you will undercount high-intent behavior and limit attribution.

- **Target:** Aim for **70–80% identification coverage** across your demo ecosystem.
- **Company-level recognition:** Use **Walnut Uncover** to deanonymize corporate visitors before form submission.
- **Contact-level identification:** Use **lead forms** or **URL parameters** (e.g., `?email={{contact.email}}`) in campaigns.
- **Standalone shares:** Use forms/gates when a demo is shared outside your campaign ecosystem.

---

### **4) Segment Before You Compare**

- **Viewer type:** All vs Internal vs External
- **Session quality:** Toggle to **Hide Bounced Sessions** when diagnosing mid/late-funnel engagement
- **Filters:** time range, tags, teammates (to keep comparisons apples-to-apples)

---

### **5) Key Definitions**

- **Completion Rate:** % of demo screens viewed per session (or playlist completion: reaching the final item).
- **Bounce Rate:** sessions that exit after the first screen/item with no further interaction.
- **Median Time Spent:** midpoint duration per session; stronger benchmark than averages because it reduces outlier bias.
- **Guide Completion Rate:** % of _guide chapters_ completed (chapter-level), not step-level.
- **Guide Steps Viewed:** step-by-step guide progress (step-level), available in demo-specific insights.
- **FAB Conversion Rate:** % of sessions with at least one FAB click, out of sessions where a FAB is visible.
- **Engagement Score (1–10):** composite score benchmarked vs top-performing assets, factoring structure, engagement quality, and completion.

## **Benchmarking Framework**

### **Step 1: Choose your benchmark lens**

- **Internal ROI:** adoption + consistency (are teams creating and using demos effectively?)
- **External ROI:** buyer/customer engagement quality (does the story land and drive next steps?)
- **Full-funnel influence:** intent → pipeline → revenue (requires identification + integrations)

### **Step 2: Anchor KPIs (use these everywhere)**

- **Quality:** Completion + Bounce + CTA Conversion\* (if applicable)
- **Depth:** Median Time Spent
- **Intent:** FAB Conversion (or other CTA metric)
- **Coverage:** Identified vs Anonymous Sessions ratio

:::note

**\*CTA Precedence:**
If your guided demo includes a **Floating Action Button (FAB)** or another explicit conversion CTA (e.g., _Book a Meeting_, _Start Trial_), **conversion rate should take precedence over completion rate** when benchmarking quality performance.

👉 See [**CTA-Driven Guided Demos: How to Benchmark Conversion**](#h_01KCVGB5XFCEDWSMZQMDQPFS72)

:::

### **Step 3: Benchmarks change by funnel stage**

| Funnel Stage | Primary Goals | Benchmark Focus | What “Good” Typically Signals |
| --- | --- | --- | --- |
| **Top of Funnel** (Attract & Identify) | Reach + curiosity + identification | Bounce ↓, early completion ↑, ID coverage ↑ | Your opener lands, and your ecosystem is capturing who engaged |
| **Mid-Funnel** (Engage & Qualify) | Measure intent strength | Completion ↑, median time ↑, FAB ↑, engagement score ↑ | Viewers are exploring deeply and signaling readiness for follow-up |
| **Bottom of Funnel** (Convert) | Accelerate decisions | Return sessions ↑, FAB ↑, late-stage sections viewed | Buying committee behavior and “decision content” is getting consumed |
| **Post-Sale** (Adopt & Expand) | Enablement + adoption + expansion intent | Repeat sessions ↑, completion consistency ↑, playlist completion ↑ | Customers are learning, adopting, and showing interest in advanced value |

---

### **General Benchmarks (Applies to Any Asset)**

| Metric | What it signals | What to check if “off” | Fast improvement lever |
| --- | --- | --- | --- |
| **Completion** | Experience quality + relevance | Story too long, value too late, confusing navigation | Move “aha” earlier; shorten first path; remove low-value steps |
| **Bounce Rate** | Hook + gating + first impression | Gate too early, opener unclear, first screen weak | Delay gate; strengthen first promise statement; simplify entry screen |
| **Median Time** | Depth of attention (outlier-resistant) | High time + low completion often = confusion or fatigue | Tighten pacing; clarify “what’s next”; reduce modal/text length |
| **FAB Conversion** | Intent to act | CTA too late, too generic, or not aligned to viewer stage | Move CTA near peak value moment; use action language (“Book,” “Unlock,” “Continue”) |
| **Identified vs Anonymous** | Attribution readiness | Low coverage blocks ROI insights and CRM matching | Add URL params in campaigns; forms for standalone; Uncover for company-level |

---

## **Guided Demo Benchmarks**

Guided demos perform best when they deliver a concise narrative arc with clear pacing, minimal friction, and CTAs placed near moments of peak interest. Use the [**Guides Funnel**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RK3H3S88DZ0C99G0CN6VYC) as your narrative health check.

### **Priority KPIs for Guided Demos:**

- **Guide Completion Rate** (chapter-level)
- **Guide Steps Viewed** (step-level)
- **Median Time Spent**
- **Bounce Rate**
- **FAB Conversion Rate** (CTA intent)
- [**Engagement Score**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RH3PPHG61N36WG8EA47CT2:~:text=2%20%2D%20Demo%2DSpecific%20Insights%20Summary) **(1–10)**

### **Benchmark Table: Guided Demos**

| Metric | Why it matters | If low, do this |
| --- | --- | --- |
| **Guide Completion Rate** | Measures narrative completion and pacing | Shorten steps; merge redundant annotations; add clearer “Next” momentum cues |
| **Guide Steps Viewed** | Pinpoints where attention drops step-by-step | Rewrite high-drop steps; reduce modal length; improve CTA clarity |
| **Bounce Rate** | Signals opener strength and early friction | Strengthen first guide step like a headline; delay gating until steps 3–5 |
| **Median Time Spent** | Indicates sustained engagement | Tighten pacing; remove slow/low-value content; reposition “aha” earlier |
| **FAB Conversion** | Measures next-step intent | Move CTA earlier; make it action-driven (“Book a meeting,” “Unlock access”) |

---

## **CTA-Driven Guided Demos: How to Benchmark Conversion**

Some guided demos are designed with a **clear, singular outcome** — such as _Book a Meeting_, _Start a Trial_, or _Request Access_. In these cases, **conversion rate is the primary success metric**, and engagement metrics become supporting indicators, not the goal.

**Primary Benchmark KPI**

- **CTA Conversion Rate** — % of demo sessions that result in the intended action

**Secondary (Supporting) Metrics**

- **Guide Completion Rate** (ensures viewers reach the CTA moment)
- **Median Time Spent** (confirms sufficient attention before conversion)
- **Bounce Rate** (checks that viewers don’t exit before value is delivered)

---

### **How to Track CTA Conversions**

CTA-driven demos typically route viewers to an external destination such as a booking page, trial signup, or request form. Conversion tracking is best handled at the destination layer.

- **Use URL parameters** on your demo CTA (e.g. `?source=walnut&demo={{demo_name}}`) to pass context
- Track conversions in your **marketing site, booking tool, or product analytics** (Calendly, HubSpot, Marketo, GA, product events)
- Attribute conversions back to the demo using **campaign, referrer, or UTM logic**

**Rule of thumb:** If the CTA fires, the demo did its job — even if completion isn’t perfect.

---

#### **How to Interpret Benchmark Results**

| Scenario | What it means | What to optimize |
| --- | --- | --- |
| High conversion, lower completion | Viewers convert once they see enough value | Nothing critical — consider shortening the flow |
| High completion, low conversion | Story lands, CTA lacks urgency or clarity | CTA copy, placement, or incentive |
| Low completion, low conversion | Value not clear before CTA moment | Move CTA earlier; strengthen opener |
| Early exits before CTA | CTA appears too late or flow is too long | Shorten narrative; surface outcome sooner |

---

#### **Best Practices for CTA-First Guided Demos**

- Place the CTA **immediately after a clear value moment** (not only at the end)
- Use action-oriented copy: _Book_, _Start_, _Unlock_, _Continue_
- Reinforce the CTA verbally or visually in the final annotation
- Pass context via URL parameters so downstream systems know _which demo drove the conversion_

**Pro tip:** For high-intent demos, treat the demo as a conversion surface — not a content asset. Optimize for outcomes, not just engagement.

---

#### **Designing for Multiple CTA Moments (Not Just the End)**

Buyers don’t all convert at the same moment. In high-performing guided demos, **conversion opportunities are distributed throughout the narrative** — not reserved for the final step.

- Some viewers are ready to act after the **first value moment**
- Others need confirmation through a **feature, workflow, or proof point**
- Waiting until the final screen risks missing high-intent viewers who are ready earlier

**Benchmarking implication:** When multiple CTAs are present, benchmark **overall conversion rate across the entire demo**, not step-specific completion alone.

---

#### **Using the Floating Action Button (FAB) as an Always-On CTA**

The Floating Action Button (FAB) provides a persistent, always-available conversion path that stays visible throughout the guided demo — regardless of where the viewer is in the flow.

- FABs capture **intent the moment it appears**, not only at the end
- They reduce friction by eliminating the need to “finish” the demo to convert
- They support non-linear exploration without sacrificing conversion opportunities

**Recommended FAB use cases:**

- _Book a Meeting_ (sales-led demos)
- _Start a Trial_ or _Request Access_ (product-led motions)
- _Talk to an Expert_ or _Get Pricing_ (late-stage evaluation)

---

#### How to Benchmark FAB-Driven Conversions

- **Primary KPI:** FAB Conversion Rate (sessions with ≥1 FAB click)
- **Secondary KPIs:** Completion Rate, Median Time Spent

**Interpretation guide:**

- **High FAB clicks + lower completion:** viewers convert early — this is a success
- **Low FAB clicks + high completion:** CTA exists but lacks urgency or clarity
- **High completion + no FAB:** add a persistent CTA to capture early intent

:::note[Pro tip]

Keep FAB copy _outcome-focused_ (e.g., “Book a Demo,” “Start Trial”), and use in-guide annotations to reinforce _why_ the CTA is valuable at that moment.

## **Optimization Playbook: Metric → Meaning → Fix**

| If you see… | It usually means… | Best next action | Where to diagnose |
| --- | --- | --- | --- |
| **High Bounce** | Weak hook or gate appears too early | Strengthen opener; delay gating until after early value (steps 3–5) | [Insights Summary](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RH3PPHG61N36WG8EA47CT2) + first screen / first guide step |
| **Low Completion** | Too long, unclear flow, or value arrives late | Move “aha” earlier; trim branches; shorten guide steps | [Guides Funnel](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RK3H3S88DZ0C99G0CN6VYC) |
| **High Time, Low Completion** | Confusion, fatigue, or dead ends | Simplify navigation; clarify “what’s next”; reduce modal length | [Session Journey](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RH3PPHG61N36WG8EA47CT2:~:text=4%20%2D%20Sessions%20of%20This%20Demo%20Table) + [Guides Funnel](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RK3H3S88DZ0C99G0CN6VYC) |
| **High Completion, Low FAB** | Story lands but next step is unclear | Make CTA action-driven; place CTA near peak value moment | [Top Screens](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RH3PPHG61N36WG8EA47CT2:~:text=enrich%20account%20insights.-,5%20%2D%20Top%20Screens,-The%20Top%20Screens) / Last section viewed |
| **Strong internal, weak external** | Messaging is optimized for insiders | Rewrite for external context; reduce jargon; clarify value proposition | Segment Internal vs External |
| **Low identified rate** | Attribution and ROI signals are incomplete | Add URL params, forms, and Uncover to improve coverage | Identified vs Anonymous sessions ratio |

#### **Insights Summary: Baseline Benchmarks**

Use the [**Insights Summary**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RH3PPHG61N36WG8EA47CT2) to establish your **baseline benchmarks** before diving into deeper diagnostics. This is where you validate whether an asset is generally healthy or needs deeper investigation.

- **Benchmark here:** Sessions, Viewers, Completion Rate, Bounce Rate, Median Time Spent, FAB Conversion
- **Compare:** guided demos vs playlists, internal vs external, time window vs prior period

**When to go deeper:** If completion, bounce, or FAB performance falls outside your expected range.

---

#### **Screens Funnel: Flow & Navigation Benchmarks**

The [**Screens Funnel**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RJ0PF361V2RJ0J89TRC10E) visualizes how viewers move screen-by-screen through a demo, making it ideal for **benchmarking non-guided or hybrid experiences**.

- **Benchmark here:** Screen-to-screen continuation rates, early exits, and dominant paths
- **Best used when:** Completion is low or median time is high but progress stalls

**How to interpret benchmark gaps:**

- **High drop-off before value screens:** opener needs stronger context or earlier value
- **Multiple thin paths:** too much choice — simplify navigation or reduce branching
- **Strong path concentration:** replicate this flow in other demos or templates

**Pro tip:** Anchor the funnel on a high-value or CTA screen, then work backward to see which entry paths produce the strongest completion and intent.

---

#### **Guides Funnel: Narrative & Pacing Benchmarks**

The [**Guides Funnel**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RK3H3S88DZ0C99G0CN6VYC) is your primary tool for benchmarking **guided demo storytelling**. It shows exactly how viewers progress through annotations and where they disengage.

- **Benchmark here:** Guide completion %, step-level drop-off, “Clicked Next” vs “Dropped”
- **Best used when:** Guided demo completion or FAB conversion underperforms

**How to interpret benchmark gaps:**

- **Sharp early drop:** first annotation doesn’t clearly set expectations or value
- **Mid-guide fatigue:** steps are too long, repetitive, or slow to advance
- **Late-step drop before CTA:** CTA appears too late or lacks incentive

**Pro tip:** Compare Guides Funnel performance across multiple demos. The guide with the highest completion often reveals your most effective tone, pacing, and CTA placement.

---

#### **Top Screens: High-Impact Moments**

[**Top Screens**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RH3PPHG61N36WG8EA47CT2:~:text=enrich%20account%20insights.-,5%20%2D%20Top%20Screens,-The%20Top%20Screens) highlights which screens consistently attract the most attention across sessions. Use it to benchmark **where value lands** in your demos.

- **Benchmark here:** Sessions, Visitors, and repeat engagement per screen
- **Use cases:** identifying “aha” moments, reusable screens, or weak links

**How to interpret benchmark gaps:**

- **High sessions + high visitors:** strong value moment — reuse it
- **High sessions + low visitors:** repeat engagement by a small audience (often internal review)
- **Low engagement on critical screens:** reposition or reframe their value

---

#### **Sessions Table & Session Journey: High-Intent Benchmarks**

[**Session-level data**](https://help.walnut.io/hc/en-us/articles/32107248394643-Track-Demo-Engagement-and-Performance-with-Built-In-Walnut-Insights#h_01K8RH3PPHG61N36WG8EA47CT2:~:text=4%20%2D%20Sessions%20of%20This%20Demo%20Table) shows how **your best (and worst) sessions behave**. This is where benchmarking becomes actionable for Sales and Success teams.

- **Benchmark here:** Duration, completion %, FAB clicks, repeat sessions
- **Best used when:** Identifying high-intent accounts or replicating winning flows

**How to interpret benchmark gaps:**

- **Long duration + high completion:** strong buying or learning intent
- **Multiple sessions from one account:** buying committee or expansion signal
- **High completion without CTA clicks:** CTA may not align to viewer stage

---

## **What’s Next: From Benchmarking to ROI**

Once your engagement benchmarks are stable and identification coverage is strong, the next step is connecting demo performance to **pipeline impact and revenue outcomes**.

**Advance to pipeline and ROI benchmarks when:**

- You consistently hit benchmark ranges for completion, bounce, and intent
- Identification coverage is **70–80%+**
- CRM / MAP integrations (Salesforce, HubSpot, Marketo) are active

### **Advanced ROI Benchmarks to Explore**

- **Stage Conversion (with vs without demo views):** Quantify lift in progression driven by demo engagement
- **Average Sales Cycle Length by demo activity:** Measure whether demos accelerate time-to-close
- **Win / Loss by demo engagement:** Identify which assets influence deal outcomes
- **Open opportunities with low engagement:** Flag re-engagement targets for guided demos or playlists
